This is the cold email plan we'd run for a Shopify agency that serves one category of brand. Store Leads and BuiltWith show which platform a store runs on and the apps it uses. Your list and your first line come from the same place.
Your market is every brand in your category selling online with enough revenue to invest in the store. Some are on Shopify and need help. Others are on older platforms and need moving.
These are the signals worth looking for.
BuiltWith shows stores on older platforms like WooCommerce or Magento. A growing brand on an aging setup is a migration waiting to happen.
Store Leads shows the theme. A brand doing real revenue on a free default theme looks like everyone else's store.
Run their product page through PageSpeed Insights. Slow stores lose shoppers on phones.
Store Leads lists the apps a store runs. A long list means extra scripts slowing each page and extra monthly fees.
A brand announcing wholesale or a new country needs its store to handle it.
A job post for an ecommerce manager means the store is getting attention and budget.
At smaller brands the founder decides. At bigger ones it is the head of ecommerce.
A one page plan to move their store to Shopify. The apps they would replace and the pages that need redirects and a realistic timeline.
It works because it takes the fear out of moving.
Walk through it on a 20 minute call. A store always has a few integrations nobody remembers until moving day and the call is where those come out. The move itself is the project.
PageSpeed scores for their homepage and their best product page with the apps slowing each one marked.
It works because it names the exact things dragging the store down.
Go through it on a screen share because some of those apps earn their keep and they'll know which. Fixing the rest is the job.
Clean out leftover app code and compress their images and fix the heaviest scripts. Send them the before and after scores.
It works because the result is a number they can check themselves. The rebuild or the ongoing work is the next step.
It starts with a 20 minute call to agree which apps stay and get access to the store. Deliver within a week of that call.
Each segment gets its own email because a specific email gets more replies than a general one. Split each segment by sub-industry too so the examples in the email fit the reader.
Keep each email under 100 words with one reason for writing and one line of proof and one offer and one question. The proof lines are examples of the kind of result to use. Swap in real results of your own before anything goes out.
Lead with the platform they are on. Offer the migration plan.
Hi {{first_name}},
Noticed {{company}} runs on {{platform}}. We build and move Shopify stores for {{category}} brands only.
Wrote a one page plan for moving your store with the apps you'd replace and the pages that need redirects.
The last store we moved kept its search traffic through the switch and sold more in its first month on Shopify than the month before.

Lead with their phone score. Offer the free speed fix.
Hi {{first_name}},
{{company}}'s product pages scored {{mobile_score}} on phones in PageSpeed Insights. {{app_count}} apps load on each one.
Happy to clean it up free and send you the new score.
A speed fix like this took a client's product pages from 28 to 76 and its mobile sales rose the same month.
Worth it?
{{sender_first_name}}
Lead with the app count. Offer the speed report.
Hi {{first_name}},
Counted {{app_count}} apps loading on {{company}}'s store. A few of them do the same job.
Marked which ones slow each page down and which ones you could drop.
Cutting a client's apps from 31 to 14 saved it $900 a month and made every page faster.

Lead with their theme and a competitor's custom store. Ask for a call directly.
Hi {{first_name}},
{{company}} runs on the {{theme_name}} theme. {{competitor}} built a custom store last year and it shows.
We build and grow Shopify stores for {{category}} brands. A brand that moved off a default theme with us lifted its conversion rate by a third within two months.
Worth 15 minutes to see what a custom store would change?

Send two follow ups in the same thread three to five days apart.
Each reply should end in a booked meeting that actually happens. The lead magnet and the offer get delivered on that call and never go out as a file to read later.
The replies below cover the three ways people say yes.
They asked for the migration plan or the speed report. The call finds what the plan is missing.
Hi {{first_name}},
Happy to. Stores always have a few integrations nobody remembers until moving day and it's better to find them now. Twenty minutes on a screen share is enough to go through the plan.
Does Tuesday at 10am or Wednesday at 2pm work?
{{sender_first_name}}
They want the free speed fix. The call agrees which apps stay and sorts out access.
Hi {{first_name}},
Great. I need 20 minutes with you to agree which apps stay and get access to the store. The fix is done within a week of that call.
Does Thursday at 11am or Friday at 3pm work?
{{sender_first_name}}
They said yes to a call. Tell them what they'll leave with so they show up.
Hi {{first_name}},
Perfect. I'll bring what {{competitor}}'s store does differently and what a custom build would cost and take. You'll leave knowing whether it's worth doing this year.
Does Monday at 1pm or Tuesday at 9am work?

Results aren't guaranteed and nobody honest can promise a number before the first emails go out. A few things decide how a campaign does.
The first few weeks show how the market responds. The list and the copy and the offer get sharper from there.
We build and run this campaign for one agency per industry.
This page is a starting point and a strategy we'd happily test ourselves. Working together gives us more context on your agency. That context lets us add better strategies and build better lists and offers and automations for you.
Thirty minutes on your market and how we'd reach it.
