Cold email for YouTube agencies.

This is the cold email plan we'd run for a YouTube agency that serves one industry. The agency runs a company's channel every month and the company only has to record. A company's channel is also public. The upload dates and the view counts and the titles show how it is going before anyone gets on a call.

Your market.

Your market is every company in your industry that should be on YouTube and isn't doing it well. A channel's whole history is public. Anyone can see what was posted and when and how many people watched.

These are the signals worth looking for.

    A channel that stopped posting

    The last upload was months ago. They started and ran out of time or ideas.

  2. 02

    Uploads nobody watches

    They post often and the views stay low. The work is getting done and the titles and thumbnails are letting it down.

  3. 03

    Webinars uploaded raw

    A full hour webinar posted exactly as it was recorded. That footage holds several short videos nobody has cut yet.

  4. 04

    A competitor winning on YouTube

    Search their main topic on YouTube. A competitor with a busy channel makes the gap easy to see.

  5. 05

    A founder who talks well

    A podcast appearance or a conference talk or a LinkedIn video shows they are already good on camera. They need someone to run the channel.

    Hiring a video editor

    A job post for a video editor or a content producer means they want video and don't have the team for it yet.

At smaller companies the founder decides. At bigger ones it is the head of marketing or the content lead.

    New titles and thumbnails for three videos

    Their three best videos with new titles written and new thumbnails mocked up.

    It works because they can see the difference next to the old ones straight away.

    Walk through them on a 15 minute screen share. Only they know which videos bring in clients and the call is where they pick which to swap first. Doing the same for every upload is the retainer.

    Video idea list

    Twenty video ideas for their industry pulled from YouTube search suggestions and the best videos their competitors have posted.

    It works because ideas are the hardest part for a busy founder.

    Go through the list on a call so they can pick the ideas they could talk about for ten minutes without notes. Each one they pick is a video you make for them.

Part 05

Front end offer.

  1. 01

    One video scripted and edited free

    Make one video for them completely free. You write the script and edit the video and design the thumbnail and write the title. They only have to record it and a phone in a quiet room is enough.

    It works because they get a finished video on their own channel for one short recording session. Doing that every week is the retainer.

    It starts with a 20 minute call to pick the topic and walk them through how to record it. Deliver the video within seven days of getting the footage.

Part 06

Emails by segment.

Each segment gets its own email because a specific email gets more replies than a general one. Split each segment by sub-industry too so the examples in the email fit the reader.

Keep each email under 100 words with one reason for writing and one line of proof and one offer and one question. The proof lines are examples of the kind of result to use. Swap in real results of your own before anything goes out.

    Lead with the date of the last upload and offer the free video.

    Low view channels

    Lead with one video and the title you would give it. Offer the new titles and thumbnails.

    Raw webinar uploads

    Lead with the webinar and the short videos hiding inside it.

    No channel yet

    Lead with the competitor who is winning on YouTube and ask for a call directly.

Part 07

Follow ups.

Send two follow ups in the same thread three to five days apart.

Part 08

From reply to meeting.

Each reply should end in a booked meeting that actually happens. The lead magnet and the offer get delivered on that call and never go out as a file to read later.

The replies below cover the three ways people say yes.

    They asked for the new titles and thumbnails. The call picks which videos change first.

  2. 02

    Front end offer reply

    They want the free video. The call picks the topic and shows them how to record.

    Direct call reply

    They said yes to a call. Tell them what they'll leave with so they show up.

How much to expect.

Results aren't guaranteed and nobody honest can promise a number before the first emails go out. A few things decide how a campaign does.

The first few weeks show how the market responds. The list and the copy and the offer get sharper from there.
